# Why is my website not converting? How to find the real problem and fix it

> Getting visitors but not enquiries? The fix depends on the cause. Here is how to tell whether it is the traffic, the offer, trust, friction, speed or broken tracking, with a checklist you can run on your own site this week.

Your website gets visitors, maybe you are paying for ads, but the phone is quiet and the enquiry inbox is thin. The first instinct is nearly always "we need a new website".

Sometimes that is true. More often the problem is one specific, fixable thing, and a redesign would carry it straight across to the new site. "Not converting" is a symptom. The cause is almost always one of six things: the wrong traffic, an unclear offer, not enough trust, too much friction, a slow site, or tracking that isn't counting what actually happens.

Here is how to tell which one you have, and when a rebuild is (and isn't) the answer.

*Updated October 2026. Figures checked against the sources linked below as at 7 October 2026.*

## Step zero: make sure it really isn't converting

Before you change anything, rule out the most frustrating cause: the site works, but nobody is being told.

- **Submit your own form** on desktop and on your phone. Does the email arrive, and in the inbox rather than junk? Google requires anyone sending to Gmail to [authenticate their domain with SPF or DKIM](https://support.google.com/a/answer/81126), so notifications from an unauthenticated domain can sit unseen in spam.
- **Tap every phone number** on mobile. A number that doesn't open the dialler is a lost call.
- **Check who receives enquiries.** Old forms can still send to a former staff member.
- **Check your analytics counts them.** In GA4, each enquiry type should be a [key event](https://support.google.com/analytics/answer/13128484). If enquiries arrive but GA4 shows none, you have a measurement problem, not a conversion problem.

As for what "normal" looks like, Unbounce's [2024 benchmark report](https://unbounce.com/conversion-benchmark-report/) of more than 41,000 landing pages put the median conversion rate at 6.6%. Those are single-purpose campaign pages, not whole websites, so your best benchmark is your own site: this quarter against last, one page against another.

## The six causes at a glance

| Cause | What it looks like | Where to check |
|---|---|---|
| Wrong traffic | Plenty of visits, few engaged, searches that don't match what you sell | Search Console, Google Ads search terms |
| Unclear offer | People land on service pages but rarely go further | GA4 landing pages, a five-second test |
| Not enough trust | Visitors read the about page, then leave | Reviews, credentials, case studies |
| Friction | Mobile converts far worse than desktop | Your own form test, GA4 by device |
| Slow site | Poor Core Web Vitals, especially on mobile | PageSpeed Insights |
| Wrong tracking | GA4 numbers don't match your inbox | GA4 key events against real enquiries |

### 1. The traffic is the wrong traffic

Informational articles can attract thousands of visitors who only wanted an answer, and ads can quietly show for unrelated searches.

**How to check:** in Search Console's [Performance report](https://support.google.com/webmasters/answer/7576553), read the Queries tab for the last three months. Would a ready-to-buy customer type these? In GA4, compare engagement rate by channel. A session counts as engaged if it [lasts longer than 10 seconds, includes a key event, or views two or more pages](https://support.google.com/analytics/answer/12195621), so a channel with very low engagement is usually sending the wrong people. For Google Ads, the [search terms report](https://support.google.com/google-ads/answer/2472708) shows the real searches your ads appeared for. If clicks are falling while impressions hold, AI answers may be the cause: see [your traffic is down, but your SEO isn't broken](https://webdivine.agency/insights/google-ai-search-traffic-australia).

**The fix:** add irrelevant ad searches as negative keywords, and put your effort into the searches that lead to enquiries, usually service and location pages. That is where our [SEO work](https://webdivine.agency/services/seo) starts.

### 2. The offer is unclear

Within a few seconds a visitor should know what you do, who it is for, where you work and what happens next. The usual failures are a clever tagline instead of a plain description and services named in jargon.

In Unbounce's 2024 data, [landing pages written at a 5th to 7th grade reading level converted at 11.1%, against 5.3% for professional-level writing](https://unbounce.com/conversion-benchmark-report/).

**How to check:** show your homepage to someone outside the business for five seconds, then ask what you do and what they would do next.

**The fix:** rewrite the top of each key page to say what you do, for whom and where, then give one specific next step. "Book a 30-minute assessment" beats "Contact us".

### 3. There isn't enough reason to trust you

BrightLocal's 2026 survey of 1,002 US consumers found [97% read reviews for local businesses, and 54% visit the business's website after reading positive ones](https://www.brightlocal.com/research/local-consumer-review-survey/). It is a US sample, but the point stands: reviews send people to your site, and your site has to back them up.

**What builds trust:** real photos of your team and work, named people with their qualifications, recent reviews linked to where they were left, case studies with specifics, and an address, phone number and ABN that are easy to find.

One caution for health practitioners: [Ahpra's testimonial guidance](https://www.ahpra.gov.au/Resources/Advertising-hub/Resources-for-advertisers/Testimonial-tool.aspx) prohibits testimonials about clinical aspects of care in advertising, so clinics need other ways to earn trust. We cover them in [healthcare web design that fills your books](https://webdivine.agency/insights/healthcare-web-design-that-fills-your-books).

### 4. There is too much friction

Friction is anything between "I want this" and "done": long forms, booking systems that open in a different-looking site, pop-ups covering the call button, spam protection that rejects real people.

Phones accounted for [48.6% of Australian web page views in September 2026](https://gs.statcounter.com/platform-market-share/desktop-mobile-tablet/australia) according to Statcounter, level with desktop.

**How to check:** in GA4, compare key event rates by device. If mobile lags badly, work through the journey on your own phone, then watch real sessions with a free tool like [Microsoft Clarity](https://clarity.microsoft.com/), which records heatmaps and session replays (mention it in your privacy policy).

**The fix:** ask only for what you need to reply, make phone numbers tap-to-call, keep the main button visible on mobile, and retest the form after any plugin or spam-setting change.

### 5. The site is too slow

A Deloitte study commissioned by Google, [Milliseconds Make Millions](https://www.deloitte.com/ie/en/services/consulting/research/milliseconds-make-millions.html), found a 0.1 second improvement in mobile site speed lifted retail conversions by 8.4% and improved bounce rate on lead generation information pages by 8.3%. It studied European and US brands in 2020, so treat the exact figures as indicative.

**How to check:** run your key pages through [PageSpeed Insights](https://pagespeed.web.dev/) and read the field data first. It reflects real Chrome users over the [previous 28 days](https://developers.google.com/speed/docs/insights/v5/about); the lab score is one simulated load. Google's [Core Web Vitals](https://web.dev/articles/vitals) targets are a Largest Contentful Paint within 2.5 seconds, Interaction to Next Paint of 200 milliseconds or less, and Cumulative Layout Shift of 0.1 or less.

**The fix:** resize and compress images, remove scripts from tools you no longer use, and review your hosting. On WordPress sites built with heavy page builders, the theme itself can be the bottleneck.

### 6. The tracking is wrong

Subtler than missing tracking is tracking that counts the wrong thing: a key event that fires on the button click rather than a successful submission, a thank-you page counted on every refresh, a tag installed twice, or phone calls not tracked at all.

**How to check:** use [Tag Assistant](https://tagassistant.google.com/) to see which tags fire as you send a test enquiry, then compare a month of GA4 key events with the real enquiries in your inbox and call log. If they are far apart, fix measurement before anything else.

## A checklist you can run this week

1. Submit your form and tap every phone number on mobile and desktop; confirm emails reach the inbox.
2. Confirm every enquiry type is a GA4 key event.
3. Compare 90 days of key events with real enquiries received.
4. Compare key event rates by device and by channel.
5. Review your top 25 Search Console queries from the last three months.
6. If you run ads, review search terms and add negatives.
7. Test your homepage and top service pages in PageSpeed Insights.
8. Do a five-second homepage test with an outsider.
9. Watch 20 mobile session recordings on your most important page.

## When a rebuild is the answer, and when it isn't

**A rebuild probably won't help if** the problem is traffic quality (a new site attracts the same visitors), your tracking is broken (you couldn't measure the improvement), the messaging is unclear (that's a copy fix on the site you have) or only one or two pages underperform.

**A rebuild is worth considering if:**

- You can't edit the site yourself, so every small change needs a developer.
- The platform is outdated, or the site is too heavy to make fast without starting again.
- The structure is wrong, such as one page listing every service, so you can't match what people search for.
- Several of the six causes stack up and patching would cost close to a rebuild.

If you do rebuild, carry across what you learned and agree a tracking plan before launch. As a guide, a custom small-business website in Australia typically costs $5,000 to $15,000. Our [website cost guide](https://webdivine.agency/resources/how-much-does-a-website-cost) explains what moves that number, and we scope every project before quoting a fixed price.

## Our take

Most websites that "aren't converting" have one or two real problems, not twenty. Diagnose before you spend, starting with tracking, then traffic, then everything else.
